SermonWise YouTube Strategy v2 — The 12-Month Roadmap

1. North Star and KPIs
Channel identity: Pastor John's weekly sermon-prep desk — unchanged from the brief.

Why subs are secondary: in professional niches revenue decouples from subscriber count. The channel exists to find pastors and earn their trust; the email list and trial starts measure that directly.
2. The Weekly Unit: Hub-and-Spoke
This is the engine. Every week produces one hub + 3–5 spokes, keyed to a Sunday's lectionary text 4–6 weeks ahead of that Sunday.
The Hub: "The Sermon Prep Desk" (longform, 8–15 min, chaptered)
Not Pastor John reading an outline — a magazine-format show where the interesting things ARE the segments. Chapter structure (every episode, same order, so it becomes a habit):
- Cold open — the edgiest title or the funniest detail in the text (15 sec, no intro music, no "welcome back")
- The text in 60 seconds — what's actually happening
- LensLines™ of the week — one line that describes the text best, shown three ways: classic / pastoral / edgy. "Which one does your congregation need this Sunday?"
- Show, Don't Tell — the cinematic retelling of the key scene (labeled as imaginative retelling, per guardrails)
- The detail you missed — the one word/movement/irony that opens the sermon (fold Holy Irony in here as a hook variant: "the joke you missed in...")
- Sermon Title Clinic — 3 titles: the safe one, the fresh one, the edgy one you'd never use... or would you?
- Do's and Don'ts — straight from the SermonWise sermon starter creator: one "do" and one "don't" for preaching this text (e.g., "Don't reduce the Good Samaritan to 'be nice.' Do let the lawyer's question drive the sermon."). Absorbs the brief's "Preaching Mistake To Avoid" pillar and, like LensLines, demos a real product feature on camera.
- Walk the path to Jesus — Everything Points To Jesus segment
- The outline — last, as the payoff (Classic Expository default; name other methods when they fit the text)
- One CTA + standing signoff — "The full prep pack for this text is free at SermonWise.ai — link below." Clickable description link + pinned comment (links WORK on longform). Every episode ends with the same closing line, never varied: "Trust the text. Love your people. The sermon is yours." Standing intro after the cold open, also never varied: the pre-recorded 5–7s "from here… to here" stinger — "Pastor John, from the Prep Desk — helping you get from here…" [blank page, passage reference scrawled at top] "…to here." [match cut: same page, worked-over handwritten outline] "…without taking the sermon out of your hands." Then live: "This week: [text]. Let's prep." Shoot once, drop in every hub via the post pipeline; never on Shorts. (Full spec:
sermonwise-hub-scripts-batch1.md.) Bookends carry the positioning; repetition is what makes them brand.
Why chaptered: YouTube's AI search carousel cites and deep-links into video segments. Each chapter is independently citable for its query ("Luke 15 sermon title," "Mark 4:35 illustration").
The Spokes: 3–5 Shorts per week, each ONE segment
- 20–45 seconds, one idea, hook in the first 1–3 seconds, burned-in captions
- Formats rotate: LensLine Short (the recurring branded daily-style segment), Show Don't Tell scene, edgy Title Clinic ("would you preach this title? comment yes or no"), Do's and Don'ts ("Don't preach Psalm 23 only as comfort. Here's the do." — strong comment bait: "what's your don't for this text?"), the detail you missed, 60-second outline
- Every Short's related-video link → that week's hub (set in Studio; this is the ONLY clickable path off a Short — descriptions and pinned comments on Shorts are not clickable)
- Real titles/descriptions on every Short (Shorts now rank in YouTube and Google search): include passage reference + "sermon" keyword
- Verbal CTA variant: "full prep desk for this text is on the channel"
The Comment Engine
Every video — hub and spoke — ends with an invitation for the viewer to add their own move, and the pinned comment (on hubs) or on-screen question (on Shorts, where pinned-comment links don't matter but the comments themselves do) restates it:
- Do's and Don'ts: "What's YOUR don't for this text? Add it below — best one goes in next week's episode."
- Title Clinic: "Would you preach this title? What's yours?"
- Show, Don't Tell: "How would you show this scene? One sentence."
- LensLines: "Which lens does your congregation need — classic, pastoral, or edgy?"
- Standing ask: "What text are you preaching next? I may do it."
Why this is load-bearing, not garnish: (1) comments are a top satisfaction signal in 2026's recommendation model; (2) pastor answers are a script pipeline — read the best ones on camera ("a pastor in Ontario added this don't...") which trains the audience that commenting gets rewarded; (3) "pastors requesting passages" is the brief's own strongest-signal metric, and these prompts manufacture it; (4) it keeps the one-CTA-per-Short rule — the comment prompt IS the CTA on community-building Shorts, while funnel Shorts carry the channel-page CTA instead. Never both.
Reply to every comment in the first 7 days (the Hype/distribution window). A pastor who got a thoughtful reply from Pastor John is halfway to the email list.
Channel packaging
- Own channel, separate from ChurchWiseAI's. The Prep Desk is person-forward: "Pastor John | The Sermon Prep Desk" (handle ~@SermonPrepDesk), with SermonWise.ai as the linked destination, not the channel name. Rationale: the algorithm clusters audiences at the channel level (mixed personas poison distribution for both), the peer-pastor trust model can't live on a corporate SaaS channel, and the competitive research shows audience-first person-led channels are the open lane while product-out brand channels in this niche all stall. ChurchWiseAI's channel keeps product demos/tutorials for in-funnel buyers; the two cross-link in About/featured channels but content never migrates.
- Standing description block on every upload (the positioning, restated permanently and indexed for search): What this is — prep help: angles, titles, outlines, ways of seeing the text; raw material for YOUR sermon, not a finished product. What it isn't — nobody here writes your sermon; your prayer, study, voice, and pastoral discernment stay with you. Then links: free prep pack, Tuesday email, trailer. (Full template:
sermonwise-hub-scripts-batch1.md.) Two-line variant on Shorts — their descriptions are indexed for search even though links aren't clickable. Same block, lightly adapted, goes in the channel About page. - Channel-page link #1 = the free prep pack (one tap from any Short via the handle)
- Channel trailer = the "What Is Show, Don't Tell For Preachers?" explainer (per brief)
- Ask for Hype on hub episodes (channel under 500K qualifies; 7-day window; pastors are a loyal, community-minded audience — frame it as "if this helped your prep, hype it so other preachers find it")
- A/B test titles (Test & Compare) on every hub episode
3. Dual-Track Content Architecture

Track 2 — Crossover Layer (growth engine)
Same recordings, packaged for lay Christians. The two evidence-validated formats:
- "The detail you missed in [famous passage]" — the strongest crossover format on YouTube (BibleProject's thesis). The Show-Don't-Tell and One-Text-One-Turn spokes already ARE this; title them for the lay viewer ("The one word in Psalm 23 everyone skips"), not the pastor ("sermon help for Psalm 23").
- One Text, Many Pulpits — a validated open lane (Ready to Harvest: 200K+ subs on denomination comparison alone; nobody does the same-text version). "How a Reformed, Wesleyan, and Catholic preacher each preach John 3:16" is lay-shareable AND pastor-relevant. Use 3–5 traditions per video, never all 17.
Crossover rules: humor/Holy Irony is a hook variant inside these formats, not its own series. No AI-generated cinematic Bible footage — Show Don't Tell delivers the cinematic idea through John's voice, which is the differentiator. Expect crossover subs who never buy SermonWise; they are algorithm fuel, and the funnel finds the pastors.
4. Lectionary-First Sequencing (the backbone)
RCL status: Year A (Matthew) through Christ the King Nov 22, 2026; Year B begins Advent 1, Nov 29, 2026. Key 2027 dates: Ash Wednesday Feb 10, Easter Mar 28 (early!), Pentecost May 16, Trinity May 23. Full Sunday-by-Sunday table: Vanderbilt RCL (lectionary.library.vanderbilt.edu).
Production rule: every hub publishes 4–6 weeks before its Sunday (pastors prep 1–3 weeks out; early publishing catches the planners and gives the video time to rank).

5. Production System (calibrated to heavy-sprint capacity)
Monthly sprint model (replaces the brief's "100 Shorts then evaluate"):
- 2–3 recording days per month: 4–5 hub episodes + 35–45 Shorts per sprint, covering the next month's Sundays + 1–2 evergreens
- Publish cadence: 2 Shorts/day sustained (the data: 12+ uploads/month = ~3x growth; returns collapse past 3/day; the Sept 2025 "flattening" decays Shorts after ~30 days, so sustained beats burst), spaced 4–6 hours apart
- 1 lectionary hub/week + 1 evergreen longform every 1–2 weeks
- Stack and OBS settings: as specified in the original brief (OBS two profiles, Descript, CapCut, Canva). Add: chapters on every hub; Test & Compare on every title.
- Sustainability gate: if a sprint is missed, drop to 1 Short/day before dropping the weekly hub. The hub is the asset; Shorts are the advertising.
First sprint (late June / early July 2026) — replaces the brief's First Production Batch:
- 4 hubs: Sower (for Jul 12), Wheat & Weeds (Jul 19), Mustard Seed/Treasure (Jul 26), Feeding 5,000 (Aug 2)

- The hub, not the Short, is the email-capture surface. Every hub: one verbal CTA + description link + pinned comment.
- Tuesday Sermon Prep Pack = next Sunday's lectionary text. Perfect content-product fit: the email is useful the very week it arrives, and it mirrors the hub episodes.
- Lead magnets (from brief, reprioritized): (1) NEW: Funeral Sermon Prep Pack (Psalm 23 + John 14 + 1 Thess 4) — matches the highest-urgency search; (2) Show Don't Tell worksheet for 10 famous scenes; (3) Luke 15 prep pack; (4) Sermon Title Clinic for 25 famous texts.
- Channel-page link #1 = lead magnet (one tap from any Short).
- Monetization path = longform watch hours (4,000 hrs), not Shorts — another reason the hub spine is non-negotiable.
7. Distribution Layer (zero ad spend)
- Facebook pastor groups (the dominant watering hole): share hub episodes value-first, 1–2 groups/week, never link-dump — answer prep questions and link when asked. John's authentic pastor identity is the pass.
- r/Reformed (~74K) weekly sermon-prep threads: participate as Pastor John, occasionally link a hub when directly relevant.
- Podcast guesting circuit (Q2 onward, once 10+ hubs exist as proof): Carey Nieuwhof orbit, unSeminary, Expositors Collective, denominational podcasts. Pitch: "what 64% AI adoption means for sermon prep — without outsourcing the sermon."
- Denominational networks John already has (Reformed churches, Ontario): classis newsletters, pastor WhatsApp/email circles, one personal note per week to a pastor friend with that week's hub.
- Working Preacher adjacency: their 6.4K-sub audience is exactly the lectionary-preaching audience; engage their content genuinely; explore a guest spot.
- Hype asks on every hub during its 7-day window.
Compliance: all outreach follows the value-first, no-spam rules already established in the church-outreach playbook.

The stretch to 10K requires the target column plus ≥1 breakout (≥1M-view) crossover Short and a strong Lent/Easter (Mar 2027) season. The gap between base and target is closed almost entirely by the crossover layer and distribution — which is why neither is optional.

Strongest qualitative signal at every gate: pastors commenting with passage requests, and replying to the Tuesday email. Track those by hand.
Metrics dashboard (adds to the brief's list)
Per video: pillar, track (pastor/crossover), passage, Sunday it serves, engaged views (not raw — raw Shorts views are inflated ~30% since the Mar 2025 counting change), avg view duration %, subs gained, related-video CTR (Shorts), description CTR (hubs), emails attributed, A/B title winner. Weekly: email list total, trials, pastor passage-requests count.
9. Guardrails Compliance
Everything in the original brief's Theological And Pastoral Guardrails, banned/preferred language, AI-disclosure policy, and CTA rules remains in force, unchanged. New-platform notes: AI-assisted editing requires no disclosure under the May 2026 auto-labeling system; never use photorealistic AI-generated Bible-scene footage (both a brand and a policy decision); one CTA per Short, and the Short's CTA never promises a clickable link that doesn't exist — say "on the channel," not "link below."
10. What To Do This Week
- Approve this roadmap and the KPI reframe (emails/trials primary, 5K target / 10K stretch subs)
- Build the Funeral Sermon Prep Pack lead magnet + landing page (highest-intent asset; also a flagship evergreen video)
- Hand-curate 10 LensLines for the first sprint's texts
