One number for everything (2026-10-02)

The decision, in the founder's words​

Every product shows ONE price number to every visitor, the same numeral whether the visitor is in Canada or the US. No currency toggle on any page. No converted Canadian numeral. Checkout, receipts and invoices always state the currency charged (legal requirement — not hidden, just not shown as a second number on the pricing page).

What this supersedes​

decisions/2026-04-27-cad-pricing.md ("CAD pricing — separate round prices per currency, not FX conversion") proposed the opposite approach: a visible USD/CAD toggle, and CAD Price objects priced to track or sit slightly below spot FX, so the Canadian number would legitimately differ from the USD number (e.g. SermonWise $19.95 USD / $24.95 CAD). That decision is now superseded. The 2026-04-27 file is marked SUPERSEDED at its top rather than deleted, for history.

What already matched this rule before today​

Several products had already converged on "same number" independently, each via its own founder decision, before this one made it the house-wide rule:

  • ChurchWiseAI Website / Phone / Complete ($29 / $79 / $99/mo, 2026-09-24, acceptance/cwa-three-plan-pricing.md) — "Same numerals in both currencies... No currency toggle on the site."
  • AI Front Desk verticals (FuneralWiseAI, VetWiseAI, RealtyWiseAI — $995 setup + $195/mo, flattened 2026-07-10) — real, separate USD and CAD Stripe Price objects created same day, both at $995/$195.
  • WiseAI Agency local-business add-ons (Review Engine, Missed Lead Recovery, Local Authority — flattened 2026-07-29).
  • ChurchWise Office / Safe Church Tracker ($9.95/mo, $99.50/yr) — created 2026-09-26 with real same-number USD/CAD Stripe prices (ChurchWise Office — Monthly CAD (same number as USD)), ahead of this decision.
  • Pro Website site-only / bundled (legacy grandfathered tiers, $19.95/$29.95, 2026-08-01) — "CAD is the SAME NUMBER as USD."

What did NOT yet hold, and what changed today​

SermonWise Pro, IllustrateTheWord (ITW) Premium, and PewSearch Premium still had a converted Canadian number in two places:

  1. CAD_PRICE_MAP in churchwiseai-web/src/lib/currency.ts mapped '19.95': 24.95 (SermonWise), '9.95': 12.95 (ITW), '4.95': 6.45 (PewSearch) — an FX-style conversion left over from the 2026-04-27 decision.
  2. wiseaiagency.com/pricing's cross-sell cards (PricingOverviewClient.tsx) called formatPrice(19.95, 'CAD') / formatPrice(4.95, 'CAD') for the SermonWise and PewSearch Premium add-on cards, which rendered "$24.95 CAD" / "$6.45 CAD" to a Canadian visitor.

This was a genuine defect, not just a style mismatch: SermonWise's and PewSearch's own checkouts (sermonwise.ai, pewsearch.com) are hardcoded USD-only (confirmed by reading src/app/api/sermons/checkout/route.ts and the pewsearch repo's Stripe routes — both set currency: 'usd' unconditionally). A Canadian clicking through from the wiseaiagency hub page was shown a price ($24.95/$6.45) that did not match what they would actually be charged ($19.95/$4.95 USD). The rule stated in the acceptance spec for the three-plan pricing — "a page never shows a number the buyer is not charged" — was being violated on this one page.

Fixed in churchwiseai-web PR fix/one-number-pricing (2026-10-02), display-only:

  • PricingOverviewClient.tsx now renders every price with formatFlatPrice() (no conversion) and the currency toggle was removed from the page.
  • CAD_PRICE_MAP entries for 19.95, 199.5 (SermonWise), 9.95, 99.5 (ITW), and 4.95 (PewSearch) now map to themselves.
  • The CurrencyToggle UI was also removed from funeralwiseai and vetwiseai pricing + checkout pages — their underlying FUNERAL_AMOUNTS/VET_AMOUNTS were already same-number, so the toggle never changed anything it displayed; removing it is pure simplification, not a charge change.
  • src/app/(cwa)/pricing/PricingGrid.tsx (the legacy Starter/Pro/Suite Chat/Voice/Bundle grid) was not touched: it is critical_path: true in tests/registry.yaml (consistency-price-matching entry covers src/app/(cwa)/pricing/) and, on inspection, is dead code — no route renders it since /pricing switched to ThreePlanCards. src/components/CurrencyToggle.tsx and src/components/local-business/PackagePricingCard.tsx were also left alone (both under the src/components/ wildcard in the same critical-path entry).

NOT fixed yet — pending founder approval (Stripe changes required):

The Stripe side of SermonWise/ITW/PewSearch still has only the old converted CAD Price objects:

None of these are actually wired into any checkout flow today (checkout-currency.ts only makes the three-plan-pricing keys and cw_office currency-aware; everything else, including these three products, charges hardcoded USD regardless of geo-IP). So there is no live mismatch between what is charged and what is displayed — the display now correctly shows the USD number everywhere, including to Canadian visitors. The mismatch that existed was purely in secondary display surfaces (the wiseaiagency hub card), now fixed.

To fully complete this decision for these three products (so a Canadian can eventually be charged the same numeral in CAD, not just shown it), the founder needs to approve:

  1. Creating three same-number CAD Price objects (SermonWise $19.95/mo + $199.50/yr, ITW $9.95/mo + $99.50/yr, PewSearch $4.95/mo) on the existing Stripe Products.
  2. Archiving the five converted-CAD prices listed above (all zero active subscriptions, confirmed live 2026-10-02 via stripe subscriptions list --live --status active).
  3. Wiring resolveCheckoutCurrency() into sermons/checkout, ITW's checkout (owned by sermon-illustrations repo), and PewSearch's checkout (owned by pewsearch repo) so a Canadian is actually charged CAD at the same numeral, the same way cwa_website/cwa_phone/cwa_complete/cw_office already work.

This is a separate, Stripe-touching PR requiring explicit founder sign-off — not done as part of this display-only audit.

The rule, going forward​

A page never shows a number the buyer is not charged. If a product's checkout is USD-only, its display must be USD-only everywhere — no CAD-looking number anywhere on the site, even on a cross-sell summary card. If a product needs to show a different currency, the price must already be the SAME numeral that currency's checkout will charge — never a converted estimate.

Part 2 — the three price cuts (same day, John's follow-up decision)​

Later the same day John pushed further than "same numeral in both currencies": "lets just simplify our pricing and products as much as possible." He then approved three specific cuts, verbatim "yes to all three cuts":

  1. Whole numbers everywhere. No more .95 or .50 on any product. SermonWise, IllustrateTheWord (ITW) Premium, and ChurchWise Office (Safe Church Tracker) round down to whole dollars. PewSearch Premium would have rounded to $5 — moot, see cut 2.
  2. Stop selling PewSearch Premium on its own. It is withdrawn from standalone sale and becomes a benefit included with every ChurchWiseAI plan, not a separate $4.95/mo purchase.
  3. One AI Front Desk product, replacing the separate FuneralWiseAI and VetWiseAI products that were already charging the same numbers ($995 setup + $195/mo, per the 2026-07-10 flattening) under two different product names. RealtyWiseAI and any future vertical sell the same single product.

Existing customers keep the price they pay today. The CRC Founding Bundle (price_1U8690FaoK5IPzNoGb1lrCre, CA$99.95/mo) and its setup fee (price_1U8690FaoK5IPzNoI4iOWHfI, CA$99 one-time) are rate-locked and are never touched by this or any future reprice.

Yearly is ten times monthly for every plan, the same rule the three church plans already use (ASSUMPTION flagged to John in the working task packet: the $190/$90/$90 yearly numbers for the three re-priced products follow that rule and have not been separately re-confirmed in writing).

Stripe — step 1 (create) done live, 2026-10-02​

16 new prices and 1 new product (AI Front Desk, prod_VMuEceKR2THea9) were created in LIVE Stripe on 2026-10-02, additive only — nothing changed for any existing customer or any checkout flow, because nothing points at these prices yet:

Status as of 2026-10-02 — half executed, by design​

  • Done: the decision, the display-only currency fix (Part 1 above), and the Stripe create step.
  • NOT done: no checkout, no pricing page, and no product_knowledge row has been switched to the new prices yet. Every live surface — sermonwise.ai, illustratetheword.com, the ChurchWise Office tracker landing page, the funeralwiseai.com and vetwiseai.com checkouts, and PewSearch Premium's purchase path — still charges and quotes today's old numbers ($19.95/$199.50, $9.95/$99.50, $9.95/$99.50, two separate Funeral/Vet products, $4.95/mo standalone PewSearch Premium). That is correct and intentional until the switch release ships (task packet ai-company-os/tasks/active/TASK-20261002-one-number-reprice.md, step 4 onward).
  • The rule for every agent in the meantime: quote a customer the number the live page shows and charges today; write no new copy, plan, spec, or code around the old numbers as if they were permanent; never show or quote a number the buyer is not actually charged. The acceptance spec for the finished state is acceptance/one-number-pricing.md.
  • Flagged for the switch release, not resolved here: ai-company-os/runbooks and products/README.md show FuneralWiseAI at a stale $999 setup + $199/mo (pre-dates even the 2026-07-10 flattening to $995+$195) — fix alongside the AI Front Desk consolidation, not separately. runbooks/local-business-cold-email.md still quotes the interim June launch offer for the WiseAI Agency AI Front Desk ($0 setup, $395/mo CAD). That page is stale, not a second product: the 2026-07-10 flattening set the agency AI Front Desk to $995 setup + $195/mo, and the deployed churchwiseai-web/src/lib/local-business/package-config.ts and PRICING.md both say so (verified on main 2026-10-02). The agency AI Front Desk is the same offer at the same price as the new single AI Front Desk product.
  • CORRECTION, later on 2026-10-02 (an earlier version of this record was wrong): it said wiseaiagency.com still sells two lighter website tiers (Pro Website $19.95/mo; Pro Website + AI Chatbot $29.95/mo), three add-ons (Review Engine, Missed Lead Recovery, Local Authority) and a RealtyWiseAI individual-agent $695 setup. That came from a stale section of PRICING.md, not from the site. The founder had already locked "one offer only" for the agency on 2026-09-25. Read on the live host and deploy branch on 2026-10-02: no wiseaiagency.com page shows any of them (the three add-on pages redirect to the AI Front Desk page), no active product_knowledge row mentions them, the voice sales prompt says "THERE IS ONLY ONE OFFER", and the realtor pages quote a flat $995 setup for every agent. So the agency has ONE offer: AI Front Desk, $195/mo + $995 setup, with a realtor VOW add-on at +$99/mo. On being shown the stale list John answered "yes to your agency pricing recommendation" (round the website tiers to $19 and $29, drop the add-ons, one $995 setup). The second and third parts were already true. The first part is NOT acted on: those website tiers were withdrawn on 2026-09-25, his yes rested on a wrong premise, and no agency website tier at $19 or $29 is to be created unless he asks for one knowing they are not sold today. PRICING.md is corrected. Leftover for the switch release: remove the three add-on entries from churchwiseai-web/src/lib/local-business/package-config.ts (they render only in the founder dashboard).
